Workflow blueprint
Document processing that keeps the source in view.
Extracting a field is only one step. A usable document workflow also identifies missing values, checks consistency, routes exceptions and makes it easy to correct an answer before it affects another system.
The practical answer
Extract proposed values into a strict schema, attach source references, validate with deterministic checks and route ambiguous or important fields for review. Do not treat a plausible extraction or a model’s confidence statement as proof of correctness.
Illustrative workflow blueprint. The inputs and outputs below are synthetic examples. They do not describe a deployed client system or promise a performance result.

- Receive
Check the authorised file type and retain the original.
- Extract
Propose fields with page or text references.
- Validate
Check format, completeness and consistency.
- Approve & export
A reviewer approves the record before an external write.
1. Choose one document family and output schema
Start with a repeatable document family, such as a service intake brief, rather than “all company documents”. Define supported file types, page limits, languages and required fields. Set the retention and access rules with the data owner before loading real records.
The extraction output is a proposal, not a new source of truth. Every field should be linked to evidence where possible, and a missing value should remain missing. Deterministic checks can validate a format or reconcile totals; they do not establish that every extracted fact is correct.
2. Show both the extracted value and what is missing
This synthetic example uses a fictional service brief, not a client document. The brief names the requested service but contains no deadline. The correct output includes an unknown deadline and a review action, even if a model could generate a plausible date.
| Field | Proposed value | Evidence or handling |
|---|---|---|
| Reference | DEMO-DOC-001 | Synthetic identifier assigned at intake. |
| Requested service | Client onboarding workflow. | Supported by the brief’s service description. |
| Deadline | Unknown. | No date in source; ask the owner instead of inferring. |
| Status | Needs review. | Required deadline absent; no downstream approval yet. |
3. Design the exception queue before export
Send incomplete, conflicting or unreadable cases to a queue that shows the original, proposed fields, validation failures and assigned reviewer. Give the reviewer a way to correct the value and record the reason. An unexplained confidence score is not a useful substitute for this context.
- Unsupported or unreadable files: reject visibly or request a usable copy.
- Duplicate documents: use a file fingerprint and business reference; review suspected duplicates before merge.
- Conflicting fields: keep both source references and request a decision.
- Document instructions: treat embedded requests to bypass checks as untrusted content.
- Export failure: preserve the approved version and destination key for a safe retry.
4. Evaluate fields and actions separately
Create a reviewed test set containing ordinary documents and known difficult cases. Record expected values or expected abstention for each required field. Evaluate extraction errors, missed fields and the amount of human correction; do not report only the number of documents that passed through the pipeline.
Then test the action boundary: an unapproved record must not be exported, repeated events must not create duplicates, and an unavailable destination must leave a recoverable case. Compare versions against the same test set when the extraction prompt, model or document format changes.
5. Keep an owner for format changes and quality
Document layouts change, source quality varies and new exceptions appear. Assign responsibility for reviewing the queue, keeping the test set current and deciding when a change is safe to release. Include access reviews and a recovery procedure in the handover.
If files already contain structured data that can be exported reliably, prefer that source over extracting it again with AI. The useful outcome is a correct, maintainable record, not maximum model usage.
Review against the source version
Keep the document identifier, version and source location beside each extracted value. Distinguish an absent field from an unreadable field. When a source changes, review affected outputs again before an approved export is replaced.
