Existing CRM
The firm already pays for a CRM but uses it inconsistently.
Illustrative example · fictional scenario
A fictional professional-services firm illustrates how I frame a problem, compare options and define a testable onboarding workflow. The records below are synthetic; this is not a client engagement or a deployed product, and no result is claimed.

Context
Imagine a professional-services firm of around 30 people. Requests arrive through email, phone and a website form. Partners qualify them, an office manager collects documents and a delivery team takes over.
The same request is copied into a spreadsheet and then the CRM. Documents are chased by email. Work sometimes begins without a complete brief.
Constraints
The firm already pays for a CRM but uses it inconsistently.
There is no in-house developer and partners have little spare time.
Documents contain personal data. Access and retention need clear boundaries.
Decision
| Alternative | Why it is not the first step here |
|---|---|
| Buy an all-in-one platform | Migration cost and disruption may exceed the value of fixing one workflow. |
| Add manual re-entry capacity | It increases recurring effort without resolving the handoff problem. |
| Add a website chatbot | It does not address the internal qualification and document workflow. |
In this scenario, I would first standardize intake and use the existing CRM. The real recommendation would depend on evidence gathered with the firm.
Proposed workflow
One structured intake form.
AI drafts a summary; a partner approves it.
A checklist and missing-document reminders.
A reviewed brief for delivery.
Synthetic walkthrough
Illustrative request DEMO-001 uses no real person or company data. This is a proposed walkthrough, not evidence of software execution.
| Stage | Example input or state | Expected handling |
|---|---|---|
| Request | A fictional company requests a project kickoff. The service and preferred timing are present; the scope document is missing. | Create one intake record with its original request and an assigned owner. |
| Draft summary | A draft identifies the requested service and timing; document status is “missing”. | Keep source information visible. Do not invent a scope or promise a kickoff date. |
| Human review | The owner confirms the service and asks for the missing scope. | Record the approval or correction before preparing the next action. |
| Handoff | The required fields and document are complete and reviewed. | Mark the file ready only after the agreed checks; pass the approved brief to delivery. |
Exceptions
| Situation | Proposed rule | Acceptance check |
|---|---|---|
| Duplicate request | Look for the existing intake reference before creating or sending anything again. | Replaying DEMO-001 must not create a second file or duplicate reminder. |
| Unreadable or missing document | Keep the file incomplete, name the missing information and assign the follow-up to an owner. | An incomplete file cannot become ready for delivery. |
| Uncertain or conflicting summary | Present the original source and the uncertainty to a reviewer. | An unresolved value is not silently converted into a confirmed fact. |
| CRM unavailable | Record a failed sync, surface it to the owner and provide an agreed retry or manual route. | The intake remains recoverable and is not falsely marked as synchronized. |
| Human rejection | Save the corrected decision and stop the dependent action. | A rejected draft does not trigger a customer message. |
Measurement
Measure the time between the first request and a ready-to-start file.
Track complete files, missing fields and corrections at handoff.
Count re-entries and requests still without a response after the agreed target.
No measurements have been collected for this fictional scenario. A real pilot must compare equivalent work over a stated period, include review and exception-handling time, and disclose changes in case mix. Reduced handling time does not automatically mean cash savings.
